Black Friday Planner for Shopify Stores: Ideas, Timeline and Checklist
A week-by-week Black Friday planner for Shopify stores, from choosing an offer you can afford to the week after Cyber Monday. Every task has the Shopify setting that runs it.

Key takeaways
- Black Friday 2026 falls on 27 November, after Thanksgiving on 26 November, and Cyber Monday is 30 November.
- Shopify allows up to 25 active automatic discounts, and a shopper can use up to 5 product or order discount codes plus 1 shipping code on one order.
- Set each discount's start and end date in its Active dates section. Dates follow your store's time zone, so check it before you schedule a midnight launch.
- A deeper discount needs far more orders to earn the same profit. At a 60% margin, 20% off needs 1.5 times the orders, and 30% off needs twice as many.
- Who it is for
- Shopify owners planning a Black Friday sale
- Time needed
- 6 to 8 weeks ideally, 2 weeks at a minimum
- What you need
- Your margins, stock levels and email list
This Black Friday planner is for Shopify store owners who want a calm, profitable sale instead of a last-minute scramble. It runs from choosing the offer through store prep, discount setup, the email campaign, the weekend itself and the week after, with the Shopify setting for each task.
If you're reading this in early November, start at the section that matches your calendar and skip what you no longer have time for. The offer and the discount test matter most. Shopify limits come from its Help Center, as checked on 7 November 2026. For the full store prep list, see my Black Friday preparation checklist.
| When | Focus | Done when |
|---|---|---|
| 6 to 8 weeks before | Offer and stock | Offer chosen, margins checked, stock ordered |
| 3 to 4 weeks before | Store prep | Speed, apps and theme changes finished |
| 2 weeks before | Discounts and emails | Discounts scheduled and tested, emails written |
| Week of the sale | Freeze and final checks | No new apps or theme changes |
| 27 to 30 November | Run and monitor | Orders, stock and site checked daily |
| Week after | Fulfill and review | Orders shipped, results recorded |
1. Choose an offer you can afford
Most Black Friday mistakes are pricing mistakes. Work out what the discount does to your profit per order before you announce anything.
What a discount does to a $60 product with a $24 cost
- Full price$36Profit per order at a 60% margin.
- 20% off$24Needs 1.5 times the orders for the same profit.
- 30% off$18Needs twice the orders for the same profit.
| Check | Why it matters | Where in Shopify |
|---|---|---|
| Margin checked on every discounted product | Some products can't carry a deep discount | Products, cost per item |
| Offer type chosen | Bundles and gifts can protect margin better than % off | Discounts > Create discount |
| Stock ordered for best sellers | Selling out early wastes the traffic | Products > Inventory |
| Excluded products listed | New or low-margin items can sit out | Discount, Applies to |
| "Was" prices are genuine | Fake reference prices mislead shoppers | Compare-at price on each product |
Use my profit margin calculator to test each discount level. If you worry a sale cheapens the brand, my answer on whether discounts hurt your brand covers the alternatives.
2. Black Friday marketing ideas that suit small stores
The best Black Friday marketing ideas give shoppers a reason to buy now without training them to wait for a sale. These are the ones I see work for small Shopify stores, with the setting that runs each one.
| Idea | Best for | Shopify setup |
|---|---|---|
| Early access for subscribers | Stores with an email list | Customer segment, discount eligibility |
| Spend more, save more | Raising order value | Amount off order with minimum purchase |
| Gift with purchase | Protecting full prices | Buy X get Y discount |
| Black Friday bundles | Moving slower stock with best sellers | Bundles app or a bundle product |
| Free shipping threshold | Low-price products | Free shipping discount, minimum amount |
| Gift card bonus | Cash now, sales in January | Gift card product, bonus card issued after purchase |
| Extended gift returns | Gift-heavy catalogs | Return rules in Settings > Policies |
| Limited drop or restock | Brands that avoid discounts | Scheduled product publishing |
Bundles and gifts both lift order value: see my guides to product bundles on Shopify and increasing average order value.
3. Prepare the store (3 to 4 weeks before)
| Check | Why it matters | Where in Shopify |
|---|---|---|
| Speed checked on product pages | Sale traffic arrives mostly on phones | Analytics > Reports, Core Web Vitals |
| Unused apps removed | Fewer scripts, fewer things to break | Settings > Apps |
| Theme changes done on a duplicate | Lets you test without touching the live store | Online Store > Themes > Duplicate |
| Sale landing page or collection built | Gives emails and ads one place to send shoppers | Products > Collections |
| Shipping cut-off dates published | Shoppers buy gifts against a deadline | Announcement bar and Shipping policy |
| Customer service replies prepared | Order volume spikes for days | Shopify Inbox or your help desk |
My Shopify speed checklist covers the speed work in order.
4. Set up and test the discounts (2 weeks before)
- Create each discount. Go to
Discounts, clickCreate discountand pick Amount off products, Amount off order, Buy X get Y or Free shipping. - Limit who and what it applies to. Use
Applies tofor products or collections, andEligibilityfor customer segments such as subscribers. - Set combinations deliberately. In
Combinations, tick only the discount types this one may stack with. Stacking by accident is the most expensive Black Friday bug. - Schedule the dates. In
Active dates, set the start and clickSet end date. Dates follow your store's time zone. - Watch the limits. Shopify allows up to 25 active automatic discounts, including app discounts. Archive old ones you no longer need.
- Test every discount. Place test orders with each code and each combination, on a phone, and check the totals.
My guide to discount codes and automatic discounts on Shopify walks through each discount type.
5. Plan the email and SMS campaign
A Black Friday marketing campaign for a small store doesn't need many channels. It needs a sequence that builds up to the weekend and a clean list to send it to.
| Date | Send | Audience |
|---|---|---|
| Mon 16 Nov | Teaser: sale dates, no details | Whole list |
| Mon 23 Nov | Early access opens | Subscribers or VIP segment |
| Fri 27 Nov | Sale is live | Whole list |
| Sat 28 Nov | Best sellers and stock levels | Non-buyers |
| Mon 30 Nov | Cyber Monday, last day | Non-buyers |
| Tue 1 Dec | Thank you and shipping dates | Buyers |
| Check | Why it matters | Where in Shopify |
|---|---|---|
| Abandoned checkout email on | Sale shoppers compare and leave more than usual | Your email app, or Marketing > Automations |
| Sign-up form promotes early access | Grows the list before the sale | Theme pop-up or email app form |
| Buyers excluded from "last chance" sends | Avoids annoying people who already bought | Customer segments |
| Countdowns tied to the real end date | False urgency claims mislead shoppers | Email app and timer settings |
My guides to essential email flows, abandoned cart sequences and using urgency without being pushy cover the writing.
6. Sale week and the weekend
- Freeze the store. No new apps, theme edits or price changes from the Monday before, unless something breaks.
- Do a final test order. Run one real order with the live discount, then refund it.
- Check stock every morning. Hide or mark sold-out variants so shoppers don't hit dead ends.
- Watch checkout, not just sessions. If carts rise but orders don't, test checkout on a phone straight away.
- Answer messages fast. Delivery questions block sales during the weekend.
- End on time. Let the discounts expire as scheduled, and remove sale banners the same hour.
7. The week after
| Check | Why it matters | Where in Shopify |
|---|---|---|
| Orders shipped on time | Late orders cost reviews and repeat buyers | Orders, unfulfilled filter |
| Results recorded | Next year's plan starts from real numbers | Analytics > Reports |
| New customers welcomed | Black Friday buyers rarely come back on their own | Welcome flow in your email app |
| Christmas plan switched on | Gift shopping carries on into December | Collections, banners and emails |
My guide to planning Christmas sales picks up from here.
Common misses
- Discounts that stack by accident. A welcome code plus a sitewide offer plus free shipping can wipe out the margin.
- Raising prices before the sale. A "was" price that was never really charged misleads shoppers. See the rules for sale prices and was/now claims.
- Time zone surprises. A sale scheduled in the wrong time zone starts hours early or late.
- Installing a new app the week before. If it conflicts with your theme, you find out during peak traffic.
- Running out of best sellers on Friday. The rest of the weekend's traffic lands on sold-out pages.
- Rewarding reviews during the sale. The FTC rule on fake reviews bans paying or rewarding people for positive or negative reviews, so keep review requests free of conditions.
- Forgetting the week after. New customers who never hear from you again are the biggest cost of the sale.

Frequently asked questions
When is Black Friday 2026?
Black Friday 2026 is Friday 27 November, the day after Thanksgiving on 26 November. Cyber Monday is 30 November. Many stores open early access to subscribers a few days before.
What are good Black Friday marketing ideas for a small store?
Early access for email subscribers, spend-more-save-more tiers, a gift with purchase, bundles, a free shipping threshold and a gift card bonus all work well. They create a reason to buy now without relying only on a deep sitewide discount.
How many discounts can I run on Shopify at once?
Shopify allows up to 25 active automatic discounts, including app-based ones. A shopper can apply up to 5 product or order discount codes and 1 shipping discount code to the same order, depending on your combination settings.
How do I schedule a Black Friday discount on Shopify?
Go to Discounts, create the discount, then use the Active dates section to set a start date and time and click Set end date. The dates follow your store's time zone, so check it in your settings first.
How far ahead should I plan Black Friday?
Six to eight weeks is ideal, so you can order stock and finish store changes early. If you have less time, focus on the offer, the margin check and testing your discounts. Those three matter most.
